Compare average nightly rate across channels: many hosts discover their direct rate is effectively higher than their OTA rate once fees are counted, even when the sticker price is the same. If a marketplace dominates your mix, that's not a failure — it's your acquisition channel — but each percentage point moved to direct is fee money kept and a guest relationship you own (their email, their next stay).
